To get Posers Faceroom to work as you expect, you need very good photos. One from the front (real front, no "half-side"), one from the side (100% profile).
Perhaps you may have better luck with more professional software. You may start with a look at "Faceshop 3.5" from DAZ (good but still not professional).
Regardless of what software you use, prepare to have a lot of "postprocessing" to do. So some knowledge about creating textures is required.
